Step out of the circle and look around. It is loud in here. A press line stamps door panels forty feet to our left; the air smells of cutting oil and cigarettes; somewhere behind the weld shop a forklift is reversing, endlessly. This is a factory in Toyota City around 1950, and it has one property so obvious that nobody thought to name it for another two decades: the work is visible. Steel goes in at one end. Cars come out at the other. Everything that happens to the material in between happens in front of you, at human scale, at human speed.
Value, here, is something you can point at. A press stroke that turns flat steel into a door panel — value. A weld that joins two panels — value. And everything else, all the carrying and stacking and waiting and walking that surrounds those few seconds of transformation, is something else. The people who ran this factory came to an uncomfortable estimate: of all the time material spent in the building, the fraction spent actually being transformed was tiny. The rest was arrangement.
Go to the actual place
Toyota turned this visibility into a management principle with a name: genchi genbutsu — “the actual place, the actual thing.” Go there, look at it, confirm the facts for yourself. As a slogan it sounds almost too humble to matter. The reason it became doctrine rather than poster material is a hard claim about knowledge: what is actually happening on a factory floor is known, in full, by nobody. Fragments of it live in the hands of the press operator, in the habits of the forklift driver, in the workarounds the night shift invented and never wrote down. That knowledge is tacit, local, and fresh — and every attempt to summarize it for headquarters loses precisely the details that matter, because the details that matter are the ones nobody thought were worth writing down.
There was an alternative, and Toyota knew it well, because it was the postwar American norm: management by report. Numbers flow up, decisions flow down, and the manager’s desk is where reality is assumed to arrive in summarized form. American industry ran on it, and in the boom years it looked unbeatable. It was W. Edwards Deming — the American statistician whose lectures found a far more attentive audience in occupied Japan than at home — who gave Japanese industry the statistical tools to study variation where it occurs, in the process itself. Toyota’s managers drew a blunter conclusion than Deming’s mathematics strictly required: if variation lives in the process, the manager belongs within walking distance of the process.
What the trained eye sees
Stand where the manager stood and watch the second press for a few minutes. An operator tends it — competent, quick, obviously good at the job. Between machine cycles he walks four steps to a pallet, lifts a stamped panel onto the die, and walks back. Four steps there, four steps back, perhaps two hundred times a shift. Nobody told him to do this. It is not in any standard. The pallet simply ended up there, months ago, and the walking grew around it the way a path grows across a lawn.
Now look wider. Between the presses, panels are stacked three days deep. At the far press an operator stands with folded arms, watching his machine finish. A forklift crosses the entire hall to deliver parts to a process that could have been placed adjacent. The first press is still running although the line behind it is full. At the finishing bench, someone is carefully polishing a surface that will spend its service life welded inside a door. And on a side bench, dented panels wait under neat paper tags to be fixed.
None of this is idleness. Everyone in the scene is working, most of them hard. That is what makes waste so difficult to see: it wears the clothes of work.

MOTION Movement of people that adds no value. Nobody told him to do this; nobody counts it. It has been hiding in plain sight all shift.

WAITING A person paced by a machine, or a machine paced by a person. The commonest waste, and the one everyone has stopped noticing.

TRANSPORTATION Moving work between places that should be adjacent. The forklift is busy; being busy is not the same as adding value.

OVERPRODUCTION Making more, sooner, than the next step needs. The tradition ranks it the worst of the seven, because it manufactures all the others.

DEFECTS Work that must be done twice. The bench is tidy and the tags are neat, which makes it easy to mistake rework for work.
Ohno’s school gave these seven shapes names — transportation, inventory, motion, waiting, overproduction, overprocessing, defects — a list remembered by the acronym TIMWOOD. The list is the least important part. Anyone can memorize seven words and put them on a training slide; the hard part is recognizing the shapes on a live floor, and that skill cannot be handed over in a slide. The discipline is to stand still long enough that the seven shapes separate themselves from the honest work they hide inside, and the chalk circle is nothing more than a commitment device for standing still.
One credit before we move on. The phrase “go, see, and confirm” entered the software world’s lean vocabulary through Mary and Tom Poppendieck in the 2000s, who carried genchi genbutsu into their books on lean software development. They applied it to seeing the customer — the chief engineer who drives fifty-three thousand miles across North America before redesigning a minivan. This walk will apply it to seeing the work.
Ahead of us the street runs toward the office where this floor’s way of thinking got written into doctrine. Before the floor dissolves — and it will — we should know exactly what the doctrine claims.
